Type 01

You already have a design or concept

Product design, product concept, industrial design or appearance concept, 2D/3D drawings, a reference product, functional requirements or a product specification.

Type 02

Major modification to an existing product

You have a platform in mind, but the change goes beyond normal OEM customization — structure, function, internal configuration, performance, components, appearance or tooling-related changes.

  • Starts with an engineering evaluation
  • The development path is decided after that evaluation

Logo, colour, packaging, accessories and basic configuration changes are OEM. Deeper product engineering moves into ODM.

A drawing does not go straight to a mould, and a concept does not go straight to a sample. The first step is understanding the project.

ODM is not send drawing → make sample. It is understand → evaluate → define → engineer.

  • Are the product requirements clear?
  • Is the structure achievable?
  • Are the key functions achievable?
  • Can an existing mature platform be reused?
  • Which parts need to be developed from scratch?
  • Does it involve new tooling?
  • How do the core components match up?
  • Is the target performance realistic?
  • What are the obvious engineering risks?
  • What still needs to be confirmed by you?

The output is not a quote — it is an engineering direction and a development scope, which is what the next stage is built on.

You do not need to have everything ready. The more complete the material, the more accurately the engineering team can read the project — but an incomplete package is not a reason to wait.

Stage-gate ODM process

Define → engineer → prototype → validate → approve → produce

ODM is a product development process, not a purchase order. Nothing advances to the next stage until the gate behind it is confirmed.

    Requirement & engineering review

    Your existing material, product goal and modification requirements are read and reviewed.

  2. 02

    Development scope confirmation

    What to develop, what to keep, what to modify, where the boundary sits and which product requirements are key.

  3. Gate 1 · Development scope approved

    What gets developed, modified and left alone is fixed before engineering starts.

  4. 03

    Product engineering

    The confirmed scope is engineered into a workable product.

  5. 04

    Prototype / engineering sample

    A prototype or engineering sample tests the engineering direction.

  6. Gate 2 · Prototype approved

    The main engineering direction is confirmed.

  7. 05

    Review & modification

    Sample, structure, function and actual behaviour are reviewed and adjusted where needed.

  8. 06

    Tooling — if required

    Tooling only enters when the project genuinely needs new moulds.

  9. 07

    Testing & validation

    Product requirements and key performance are tested and validated.

  10. Gate 3 · Validation approved

    Requirements and key performance have been verified.

  11. 08

    Pre-production approval

    The final product version is confirmed before volume starts.

  12. Gate 4 · Pre-production approved

    The version that goes to volume is locked.

  13. 09

    Mass production

    Production runs to the finally approved version.

  14. 10

    Inspection & shipment

    Necessary checks, then packing and dispatch.

The gates exist to remove the usual ODM failure pattern: development starting before requirements are settled, requirements moving during development, an unclear sample standard, and a production batch that drifts from what was approved.

The water pump stays an internal engineering capability — it is not a separately sold product. Project-level detail (prototype scope, tooling plan and cost, development cost and timeline) is worked through directly with your team once the project is a match.
